Key Findings

3-5x Cost multiplier. Enterprise PM tool deployments cost $300K-$500K in year one. The subscription is ~8% of total cost.
$24K → $295K Budget model. 50-person team. Data prep, configuration, training, and integration dwarf the license fee.
12% vs 50-80% Reality vs marketing. Microsoft's own study (6,500 users) found 12% gains. McKinsey documents 20-30% in targeted work.
8-12 months Real ROI timeline. Not 3-6 months as vendors suggest. VieCuri Medical Center took ~8 years for full value realization.

Three Structural Constraints

These explain why the cost gap persists and won't be solved by the next model release:

1. Transfer Learning. AI cannot generalize PM principles across organizational contexts. Each company needs explicit configuration from scratch.
2. Standardization Dilemma. Standardize processes for AI, or keep flexibility for complex work. You can't have both.
3. Context & Data Access. Being solved (larger windows, MCP). But full project context at scale remains computationally expensive, and judgment gaps persist even with full data access.
